Be optimistic.
Or be honest.
The project couldn’t start without additional design input.
That part wasn’t negotiable.
The easy path would’ve been to soften the message.
Promise an earlier date.
Hope things would “work themselves out.”
But we didn’t.
We put the reality on the table.
Clearly.
Objectively.
Even though it was uncomfortable.
What happened next surprised me.
The date moved later than execs wanted.
But confidence went up.
The team stopped guessing.
Stopped hedging.
Stopped burning energy on what might be possible.
They became focused on what was required.
Clarity didn’t slow the project down.
It protected it.
Because false optimism doesn’t build momentum.
It just delays the truth.
The biggest shifts in delivery confidence don’t come from heroic plans.
They come from saying the hard thing early and saying it clearly.
